The problem

Migrations lose traffic in one predictable way: the new platform enforces a different URL structure, nobody maps the old URLs, and every ranking product page 404s on launch day. Recovering from that takes six to twelve months if it recovers at all.

How we do it

What the work actually involves

/01

Redirect map before data migration

Every indexed URL — product, collection, blog, filter — mapped one to one, tested on staging against a live crawl, and verified again the day after launch.

/02

Data migrated with integrity checks

Products, variants, customers, orders, reviews and subscriptions, with counts and spot-checks reconciled at each stage rather than trusted.

/03

Launch timed against your calendar

Never in a peak trading period, and never on a Friday. A migration needs the team available for 48 hours afterwards.

/04

Monitored for a month afterwards

Crawl errors, indexation, rankings and revenue tracked daily for 30 days. Migration problems surface in week two, not on launch day.

Included

What you actually receive

  • Full URL inventory with traffic and revenue per page
  • One-to-one redirect map, tested pre-launch
  • Product, customer and order data migration
  • Review and subscription migration
  • Staging environment with full QA
  • Launch runbook with rollback plan

Tools we use

  • Shopify
  • WooCommerce
  • BigCommerce
  • Magento
  • Screaming Frog
  • Search Console

Still deciding

  • Shopify vs WooCommerce

Shopify is rented and reliable. WooCommerce is owned and yours to keep running. Both sell fine.

Common failures

Where this usually goes wrong

The three we are called in to fix most often. If any of these describe your current setup, that is the first thing we would change.

  • Migrating before the redirect map exists

The new platform enforces its own URL structure. Without a one-to-one map, every ranking product page 404s on launch day and recovery takes six to twelve months if it comes at all.

  • Launching in a trading peak

Migrations need the team available for the 48 hours afterwards, and problems surface in week two. Launching into a peak season combines the highest cost of failure with the least capacity to respond.

  • Trusting the record counts

Products, variants, customers, orders, reviews and subscriptions each need reconciling at each stage. A count that matches can still be missing every image.

Measurement

How you will know it is working

Agreed before we start, so progress is visible in the months before it shows up in revenue.

URLs mapped and tested
100% of indexed URLs, verified on staging against a live crawl before launch.
Pre-launch
Organic revenue, day 30
A two to four week dip is normal. Not recovering by day 30 means the map was incomplete.
Day 30
Crawl errors post-launch
Monitored daily for a month. New 404s name exactly which mapping was missed.

A short dip of two to four weeks is normal while search engines process the redirects. A lasting loss is not normal and means the redirect map was incomplete. That is why it is built first and verified twice.
